How Acadia transformed a mandatory data-policy document into a cinematic retro-arcade game — guiding every employee through four levels of data sensitivity inside an animated pixel-art pyramid.
Every organisation faces the same wall: data classification policies are critical, legally mandated — and almost universally ignored. Employees receive a long email, open it, and drift off before line three.
Acadia approached Animotion to solve this problem — not by making a prettier PDF, but by building a fully cinematic gamified experience that employees would actually complete, absorb, and remember.
The challenge wasn't writing a policy. It was transforming a multi-level data sensitivity framework into a narrative journey — making every employee feel like the hero of their own compliance story.
Employees switch off when faced with compliance documents. A retro-game format creates curiosity, engagement, and retention from the very first frame.
Each classification level — Public, Internal, Confidential, Highly Sensitive — requires a different employee behaviour that must be experienced, not just read.
Every level carries two categories. Both have distinct rules that had to be visible and memorable without overwhelming the viewer.
Mishandling data causes real harm. The narrative needed to communicate genuine consequences as honest motivation — not scare tactics.
Acadia's framework organises all information into four sensitivity tiers — from freely shareable Public data to strictly protected Highly Sensitive data. Each level is colour-coded, game-mapped, and revealed through the coin-collecting mechanic.
Approved or required for public use. Can be shared freely. If misused, expected to cause little or no harm. Examples: published reports, customer newsletters.
Low RiskShared freely within Acadia and with trusted partners for business purposes. Not confidential, but not for public use. Misuse may cause limited reputational harm.
Limited HarmShared on a need-to-know basis only. Includes sensitive business, operational, or proprietary content. Misuse could harm Acadia's operations, reputation, or legal standing.
Significant RiskSpecially protected due to legal, regulatory, or business needs. Unauthorised access could cause serious legal, financial, or reputational harm. Includes trade secrets, security credentials.
High RiskThe film opens in a real city office. An employee receives a data-policy email, struggles through it, and falls asleep. His dream becomes a pixel-art desert world where he walks until he discovers the Data Classification Pyramid — and climbs it level by level, collecting coins that unlock each policy rule.
8-bit pixel art makes compliance feel like play, not obligation.
The surreal dream frame gives complete creative freedom inside the policy world.
Jumping on coins progressively reveals each policy rule — discovery over lecture.
Blue, green, purple, red — each level owns its identity inside and outside the pyramid.
Stars, trophies, confetti — positive reinforcement is baked into every milestone.
55 scenes of retro-arcade animation — structured gameplay mechanics, colour-coded levels, tickertape policy reveals, and a YOU WIN finale. A visual system built to make compliance genuinely memorable.
8-bit pixel art makes the policy world playful, memorable, and shareable across teams.
Employees discover policy rules as in-game rewards — not as a reading exercise.
Stars and LEVEL UP screens give genuine satisfaction at each classification milestone.
Blue · Green · Purple · Red — each level owns its colour inside and outside the pyramid.
Real office → email fatigue → dream → pyramid → awakening. A complete story with stakes.
The film converted Acadia's Data Classification Framework from a document employees avoid into an experience they complete, engage with, and retain — building a culture where every team member understands how to handle data at every level of sensitivity.
A gamified format that employees actually complete — beginning to end — without drop-off.
Business and personal data distinctions made visual and memorable inside every level.
Real harm communicated honestly — legal, financial, reputational — without fear-mongering.
One film delivers consistent, engaging training across every team, region, and role at Acadia.
